What actually moves the number

Integrations
OTA (Booking.com, Expedia), channel manager, GDS (Amadeus, Sabre), payment providers. Each one adds scope and ongoing upkeep when APIs change.
Property and venue count
Single property fits a flat data model. Multi-property needs shared rates, central CRM, group reporting, and tighter role-based access.
Compliance
PCI-DSS is table stakes for any payment flow. SOC2 or ISO 27001 add documentation and audit work on top of the build itself.
Deployment

How the number drifts in real life
A boutique hotel group came to us for a $65K PMS replacement. Day-one scope: 6 properties, one channel manager (SiteMinder), a Stripe payment flow, and a Tuesday go-live target 10 weeks out. By week 4, the picture had moved. Two of the properties ran European card mixes that Stripe alone couldn't cover, so we added Adyen with a split-router. The GM had just signed a corporate travel contract, which meant Sabre GDS now had to feed availability. The front desk needed multi-currency on a single folio, not just at checkout. None of this was scope creep in a bad sense. It was the real business showing up.
The build landed at $128K and 16 weeks. The pattern we see across hospitality projects: integrations always grow. The PMS itself stays close to estimate. It's the OTA sync, the second payment processor, the GDS feed, the loyalty hook, and the accounting export that move the line. Each one is small on its own. Three of them stacked together is a 40 to 60 percent swing.
When you use the calculator, anchor the base on the property count and the system type. Then add a 25 to 40 percent buffer if you already know more than one integration is coming. The low end of each range assumes a single property, off-the-shelf integrations, and standard PCI scope. The high end assumes multi-property, GDS or channel manager work, custom booking flows, and SOC2 or ISO 27001 evidence.
